I guess the threshold voltage for the FET is crucial in this
application (for that sweep spot where the circuit sounds
tube-like).

Can you tell us the threshold voltage of this specific specimen
of 2N4302, or alternatively, the DC voltage at its source in your 
circuit?

(The latter will be easier, as you don't have to unsolder anything.)
