maybe I'm plain stupid but how about putting old style VU meter below the encoder/pot, and bend it's indicator in U shape, so it goes up to the control surface and towards encoder/pot shaft, just below plexi window around the knob. I've seen meters with almost 180 degree travel, that may be quite enough. Not to mention the incredible look.
OTOH that may require a lot more mechanical work than soldering even 20 leds per knob.
